Scope
400+ SKU livestock supply storefront migrating from a legacy platform onto Shopify. Custom Launch Pad build to handle bulk product reorganization, batch tagging, and delivery tracking across a multi-warehouse setup.
What we shipped
- Full storefront migration (legacy → Shopify) over 6 weeks
- Custom Launch Pad admin with drag-to-reorder, bulk-rename, and bulk-tag for the full 400+ SKU catalogue
- Multi-warehouse inventory routing with per-region delivery tracking
- Mobile-first storefront with under-3s LCP on rural 3G
Honest learning
We underscoped the data-cleanup phase. The legacy catalogue had ~12% duplicate or near-duplicate SKUs that needed merging before migration. We absorbed the overrun rather than scope-creep the client, and built the dedupe heuristic into Launch Pad as a permanent feature for future migrations.
